The White River
Milk is the most perishable commodity humans produce at industrial scale — 87 percent water, spoiling in hours, made by animals that cannot be paused. And yet the world moves nearly a billion tonnes of it a year, from 150 million households to almost every kitchen on Earth. This is the machinery behind that.

01 — Where it comes from
Asia milks the world
Nearly half of all milk is drawn in Asia, and most of that in South Asia. India alone produced 239.3 million tonnes in 2023–24 — about a quarter of the global total — from a herd structure that looks nothing like a Western dairy.

02 — The yield gap
An eightfold spread, animal to animal
The single biggest variable in world dairy is not how many cows exist, but how much each one gives. Between a non-descript Indian cow and a high-input American Holstein sits a factor of eight — the difference between a household asset and an industrial unit.

03 — The cold chain

Milk leaves the udder at about 37 °C — blood heat, and a near-perfect bacterial broth. Everything downstream is a race against that. The entire global dairy system is, in effect, one enormous refrigerator with a schedule.

04 — The consolidation curve
Fewer farms, more milk
The defining trend of industrial dairy is not growth in output — it is collapse in the number of producers. In the United States, two thirds of dairy farms disappeared in twenty years while the milk kept rising.

05 — The seven percent
The biggest producers are not the exporters
Because milk is 85–87% water and spoils fast, almost all of it is drunk near where it is made. What crosses borders is dehydrated milk — powder, butter, cheese — and that trade is dominated by a handful of grass-rich, low-population exporters.

06 — What it costs
The price of a litre, counted properly
Dairy is simultaneously one of the most efficient nutrition-delivery systems ever built and one of agriculture's heaviest climate loads. Both things are true, and both are measured.

— Why it matters
The fragile part is the first two hours
Almost every improvement available to world dairy sits at the two ends of the chain that get the least attention. At the front, a chilling tank in a village turns milk that would have spoiled into milk that can be sold — the single highest-return intervention in smallholder dairy. At the back, the yield gap means the same litre can carry eight times the emissions depending on where the cow stands. Neither is solved by producing more milk.
Read the cold chainWhere refrigeration reaches, milk becomes income; where it doesn't, it becomes loss. Developing countries chill about 20% of their perishable food.
Yield, not herd sizeRaising output per animal cuts emissions per litre faster than any change in consumption patterns at the same volume.
Trade is a thin marginUnder 7% of milk crosses a border — so a bad season in New Zealand or the EU moves prices in Manila and Cairo within months.
The producer is usually small150 million households make the world's milk. Most of them own fewer than five animals.
